If you get the item upgrade it. You lose nothing. When you replace it, you only need flightstones to get to the previous level.
mate if you need a spreadsheet to understand this system then the problem is with you because once you use it couple of times its super intuitive.

I read all your replies and now I understand it. I did not know once you upgrade a slot it you dont have to spend crests on it on the next item you get as long as it is the same slot and you upgrade it to the same ilvl. Thats kinda cool.
Regarding flightstone cap. One of you said it is hardcapped at 2000. Is that like a weekly cap or just you can hold onto 2000 flightstone at a time?

I personally don’t really like this upgrade system.
I have 2 issues with it:
Getting rewards from doing content now just isn’t fun to me.
If I get an item that will be an upgrade for me after a lot of upgrading first, then that feels bad. More so because of my issue number 2:
Flightstones don’t drop nearly enough in world content.
I am continuously starved for flightstones and you earn horrible small amounts of them from world content. It feels like they’re really pushing you to go do ‘big 3’ content and that feels bad.
One last smaller problem I have with the system at the moment is the naming convention.
It’s insulting. Calling the lowest type of crest (the one that drops from world content the most) ‘whelpling’ is just not okay imo. They’re basically suggesting that anyone who only does world content is ‘a little kid’.
Anyway, I keep noticing the devs’ ‘tryhard’ influences (I’m guessing it’s Ion, but I can’t be sure of that of course) and it’s becoming quite annoying. World content is STILL treated like the red-headed stepchild.
Just hold 2000 at a time. They made the cap low to make it clear / encourage people to be using them regularly because the old system you had to hoard Valor until you got the exact item you wanted. It really is impossible to screw up your upgrades in any significant way. The most you can do so is by upgrading items on slots you plan to acquire higher ilvl gear on.
The “doesn’t cost crests to upgrade” part doesn’t only apply to upgraded items. It’s all items. If you loot a 431 helm naturally, all other helms will cost only flightstones to upgrade to 431. This means if you wait to loot a 431 helm before you upgrade your good statted helm past 424 you could save 2 wyrm crests. Overall this is incredibly minor and even if you did it for every slot would only save you maybe 1-2 weeks. Just don’t worry about it, upgrade items as they come and focus on wearing the highest ilvl possible without egregious stat mismatches. You’ll be fine.
In the meantime we dont use them since they cap and are quite rare. So we use them when we get the right item. I mean, a world quest is 26 flightstones 
If you’re only doing world content sure, but world content not dropping enough flightstones is its own problem. I was yoyoing between 1000 and 2000 doing keys capping my crests and looking for drops.
It’s clear to me the reason the cap is low is to incentivise people to spend them because they’re not supposed to be scarce and hoarded, if they are for XYZ content that’s it’s own problem.
It is not doing only world content. It is doing some world content and some M+. I think i understand people get quite some flightstones grinding M+. But in general players are not grinding 40 dungeons per week. I think we get like 50 flightstones per run? It is not that we get showered in them. How many people are even doing their 8 dungeons for the vault?
We get 60-65 per run, and another 60-65 if someone gets score from that run.

you get champions gear from invasions though . and veteran gear from fyrak invasions. so in coupel of weeks you wont be a whelpling anymore you will be champion

people also get quite a lot of stones from researcers / fyrak .
then soft cap kicks in so they are not fully geared on week 3 and dont whine they have nothing to do .
im doing a side project atm . gearing up my spriest/lock/mage/rogue/shammy only from those events because i cba to run keystones on all alts yet . gonna see how many weeks it will take me to fully kit them out in 8/8 veteran /4/8 champions gear. (0 hc dungeons )
my estimation is probably between 2-3 months. but we will see

also te weekly for 3k rep . t if you do those 3 you shoudl get around 500 stones + multiple crests weekly .
For the weekly i do (did this week) the 5 heroics, hunt (500+) and the soup. I actually haven’t checked out the farak event. I have done the researchers once because it was required for the weekly. But it seems stupid to spend stones on veteran items, while we get a weekly high item where we want to use the flightstones for.

I always find new systems are information overload and not necessarily explained in terms where I instantly grasp it.
How and where you do that?
There is an NPC in the building in Loamm that will exchange crests for lower ones. Next to the upgrade vendor in the building in the hub.
The guy next to the upgrade NPC in Loamm is a vendor that sells crests for the next one up. I don’t personally recommend doing this in excess because you do still need around 22 aspect crests for 2 crafted items and 1 upgrade for each slot left over. You can basically convert all of them after that though.
I forget about this all the time! It would explain why sometimes the price is some flightstones and 0 crests - with the zero indicated explicitly.
If players drop say a 3/8 champion item, they can throw a drake and 4x wyrm crests into it, and if they get a 2/5 hero piece for that slot in their vault, it literally only costs the flightstones and 1 aspect crest?
